The owner was managing a second outlet that had opened six months earlier while still running the first personally. Revenue had grown but the owner was working seven days a week with no time to plan. They felt they had lost sight of which parts of the business were actually performing.

Approach

A single Finding North session mapped the two outlets side by side and identified where the owner's attention was producing returns and where it was not. The session surfaced one clear question the owner had been avoiding: whether the second outlet was worth continuing at its current scale.

Outcome

The direction note recommended scaling back the second outlet's hours and menu until the owner could hire a manager. Three months later, the owner reported working five days a week and the outlet's margin had improved by around 12% after the menu reduction.

The roadmap gave them shared language for the decision and a set of markers to revisit the question once certain conditions were met. The six-month Compass Partnership tracked the decision in real time. Monthly sessions reviewed online and in-store performance side by side. The quarterly reviews identified a pattern — certain product categories performed better online, others drew specific in-person buyers who rarely ordered digitally.

Outcome

By month five the owner had restructured the shop floor around the in-person product categories and moved the online-friendly items to a fulfilment-only model. Overall revenue grew by 18% across the six months. The owner described the partnership as having kept them from making a premature decision about closing the physical space.
